Feature prioritization with revenue-weighted demand

A B2B SaaS product team needed to prioritize five features for the next quarter. Internal opinions were split. Sales wanted Feature A (mentioned by two enterprise prospects). Engineering wanted Feature C (technically interesting). The CEO wanted Feature E (saw a competitor launch it).

They ran a structured survey to 3,200 active users: “Which of these planned improvements would be most valuable to your workflow?” with the five features described in user-benefit terms (not technical language), plus an “Other” text field.

Survey responses flowed into Productboard as notes, each linked to the respondent’s contact with company, plan tier, and ARR data:

  • Feature A: Selected by 180 users, representing $890K ARR. 62% were enterprise tier.
  • Feature B: Selected by 420 users, representing $1.2M ARR. Broad distribution across all tiers.
  • Feature C: Selected by 95 users, representing $310K ARR. Mostly technical power users.
  • Feature D: Selected by 340 users, representing $980K ARR. 78% were mid-market.
  • Feature E: Selected by 110 users, representing $520K ARR. Concentration in one industry vertical.

Decision framework using the data:

Feature B was prioritized first: highest user count and highest ARR representation. Feature D second: strong mid-market demand aligned with the company’s growth focus. Feature A third: lower user count but high per-user ARR and strategic enterprise value.

Features C and E were deprioritized with data to support the decision. The CEO accepted the Feature E deprioritization when shown that only 3.4% of the user base wanted it. Engineering accepted the Feature C deprioritization when shown the ARR impact was $310K vs. $1.2M for Feature B.

Quarterly NPS surveys with a follow-up question (“What’s one thing we could improve?”) generate notes that connect satisfaction scores to specific product areas.

Productboard workflow:

  1. Notes arrive with the NPS score as a property and the open-ended answer as the body.
  2. The PM filters the Insights inbox to detractor notes (NPS ≤ 6) and reads the comments.
  3. Each comment is tagged to the relevant feature or product area: “Reporting” (23 notes), “API performance” (18 notes), “Mobile app” (15 notes), “Onboarding” (11 notes).
  4. The PM views the Features board and sees user impact scores for each product area based on detractor feedback volume.

Pattern that emerged: “Reporting” had the most detractor mentions for three consecutive quarters. The team had been incrementally improving reporting but not addressing the core complaint: report generation was too slow for large datasets.

After a focused performance sprint on the reporting engine, the next quarter’s NPS survey showed: detractor mentions of “Reporting” dropped by 71%. Overall NPS increased by 4 points. The before/after data, visible in Productboard, proved the ROI of the engineering investment.

Beta testing surveys that de-risk launches

Before major releases, beta testers receive a structured survey: usability rating (1-5), feature completeness (1-5), “What’s confusing or broken?” (open text), and “Would you recommend this feature to a colleague?” (yes/maybe/no).

Notes from beta surveys in Productboard serve three purposes:

Launch readiness signal: If beta usability averages below 3.5 or “recommend” responses are below 60% “yes,” the launch is delayed. This threshold is agreed upon before the beta begins — not decided emotionally after seeing the data.

Specific bug and UX feedback: Open-text responses tagged to specific sub-features create a prioritized fix list. The engineering team addresses issues by severity (tagged by the PM from survey context) before GA.

Post-launch comparison: After GA, a similar survey goes to early adopters. Comparing beta feedback to GA feedback shows whether pre-launch fixes improved the experience. If beta testers rated usability 3.2 and GA users rate it 4.1, the fixes worked. If both rate 3.2, the fixes missed the real problems.

Churn surveys that prevent future churn

When a customer cancels, a churn exit survey captures: primary reason for leaving (single select from 8 options), “What would have made you stay?” (open text), and “Which alternative are you switching to?” (optional, open text).

In Productboard, these notes are particularly valuable because they represent lost revenue:

  • Churn reasons tagged to product areas reveal systemic problems. If 30% of churned customers cite “missing integration with [Tool X],” that integration moves up the roadmap with a concrete revenue impact: number of churned customers × their average ARR.
  • “What would have made you stay” responses tagged to planned features show which roadmap items would have prevented churn. If 15 churned customers would have stayed for Feature B — already in development — the feature gets accelerated.
  • Competitor data reveals which alternatives are winning. If 40% of churned customers go to Competitor Y, the team builds a competitive analysis and addresses the specific advantages Y offers.

One company tracked churn survey data in Productboard for four quarters. They found that three features — each mentioned by 10+ churned customers — would have retained approximately $340K in annual revenue. Two of those features were already planned but not prioritized. Practices for survey data in Productboard

Tag notes to features immediately. Untagged notes in the Insights inbox lose value quickly. Set aside 30 minutes weekly for survey note triage. Configure keyword-based auto-tagging for common feature names.

Weight feedback by customer value. A feature requested by 10 enterprise customers ($2M ARR) deserves different weight than one requested by 100 free-tier users. Productboard’s user impact scoring can reflect this when contact data includes plan and revenue information.

Survey proactively, not just reactively. Don’t wait for problems. Send feature prioritization surveys quarterly. Send usability surveys after major releases. Send NPS surveys on a schedule. The proactive cadence ensures Productboard contains representative data, not just complaint-driven data. Use skip logic to keep surveys focused.

Combine with other Productboard sources. Survey notes are strongest when correlated with support tickets, sales call notes, and usage analytics. A feature requested in surveys AND mentioned in support tickets AND visible in usage data (users attempting a workaround) has the strongest evidence trail.

Close the loop publicly. When a survey-requested feature ships, email the respondents who asked for it: “You asked for [Feature].
